They're genuinely trying but the output isn't where it needs to be. How do I give honest feedback without deflating them?
Giving honest feedback when effort is real but results fall short:

Start by acknowledging the effort — it's genuine and they need to know you see it.

Try: "I can see you're putting real work into this. I also want to be honest that the results aren't where we need them yet."

Then shift to diagnosis: "What do you think is getting in the way?" Often it's a skills gap or misaligned priorities — not lack of trying.

The key: separate the person from the problem. You're partnering on closing a gap, not questioning commitment.
